Four numbers you can bring to the board
DPA template →How many people are in low / med / high intensity across your team — no names, only counts. Calendar-derived; not a clinical burnout score. Triggers: meeting load > 55%, after-hours > 45 min/day, weekend activity, focus capture < 50%.
Hours short of your team's deep-work target, reported as p50 / p75 / p90. When p90 > 10h, a systemic fix is cheaper than hiring.
Planned deep work actually captured. Below 60% means meetings are cannibalizing focus — the cannibalization rate tells you by how much.
Week-over-week delta in meeting minutes per person. Catches 'meeting creep' months before it shows up in attrition.

Incumbents let a curious manager drill into an individual's calendar. We don't. The leader dashboard never returns a user_id or email. If opt-outs drop the active cohort below five, the dashboard greys out. This is a feature. Surface it when you pitch this to your team.
